Agent Context Usage Is Becoming an Engineering KPI

The next AI engineering metric is not lines shipped. It is context wasted.

Cursor exposing agent context usage across rules, skills, MCPs, and subagents is a bigger signal than another model benchmark. It means AI-assisted engineering is entering the same phase cloud infrastructure hit years ago: first speed, then surprise cost, then operational discipline.

Engineering leaders should pay attention now because context is not an implementation detail. It shapes output quality, security exposure, latency, spend, and whether a team can explain why an agent made a change.

What Teams Get Wrong

Most companies adopt AI coding tools as if the tool itself is the system. They add repo rules, connect MCP servers, paste docs into prompts, create subagents, and celebrate when the demo works.

Then the failure modes show up. Agents carry stale rules into unrelated tasks. A support workflow inherits engineering-only context. A product agent sees implementation details it does not need. A CI repair agent burns half its window reading docs that have no bearing on the failed test.

That is not a prompt problem. It is an operating model problem.

The teams that win with AI will treat context like cloud spend: budgeted, observed, reviewed, and owned. AI adoption is not only for engineering. Support, product, ops, and sales all benefit, but each team needs a clean context boundary or every workflow turns into a noisy shared junk drawer.

The Context Budget Framework

1. Name every context source

Start with a plain inventory. List each rules file, skill file, MCP tool, repository doc, memory store, transcript, and subagent handoff that can enter an agent run.

If nobody can name the sources, nobody can debug the outcome.

2. Assign each source an owner

Every persistent context source needs a human owner. An owner decides when it changes, where it applies, and when it gets removed.

This is the same pattern I use when helping teams adopt AI across engineering, product, support, and operations. Shared automation needs shared ownership, or it becomes invisible process debt.

3. Separate default context from task context

Default context should be tiny. It should include identity, safety rules, repo conventions, and escalation boundaries.

Task context should be loaded on demand: the issue, relevant files, recent failures, product requirement, customer ticket, or sales account notes. That split keeps agents fast and makes their reasoning easier to audit.

4. Review context waste weekly

Pick five agent runs each week. Ask what context helped, what confused the model, what exposed excess permission, and what should move behind an explicit lookup.

This does not need a platform team. It needs a habit.

- Current task

Ask before loading or injecting:
- Full product specs
- Customer transcripts
- Sales account notes
- Production logs
- Security policies
- Long memory summaries
- Broad MCP tool outputs

## Review Questions
For each completed agent run, record:
1. Which context sources affected the answer?
2. Which source was stale, duplicated, or irrelevant?
3. Which source increased permission or privacy risk?
4. Which source should move behind an explicit lookup?
5. What should become a smaller task-specific skill?

## Never
- Inject private customer data into a coding task without need
- Give every subagent the same broad context
- Treat old memory as fact without checking current state
- Add global rules to solve a local workflow problem

The file is boring on purpose. Teams do not need mystical prompt craft. They need a repeatable way to decide what the agent should know.

A Real CTO Pattern

Across the companies I work with, engineering adopts AI first because the value is obvious. Then support wants ticket summaries. Product wants research synthesis. Ops wants workflow cleanup. Sales wants account prep.

That expansion is good, but only if leadership creates a context model early. A support agent should not inherit engineering deployment rules. A coding agent should not receive every customer transcript. A sales assistant should not see repo secrets because someone connected the same workspace everywhere.

AI-native teams move faster because they define the boundaries before the tools sprawl.
